Thinking about game mechanics for large scale warfare and how to make it awesome. I'm thinking about just writing up character sheets where the hp is one for every soldier and each unit is really good at one thing. Like scouts are good at stealth but ****ty in defense or a barbarian unit has high attack low AC. Anyone got any advice?

Big scale wargames are not my area of expertise at all, but I might suggest checking out the Miniatures Handbook for D&D v3.5
It's got some of your basic supplement content as far as classes and spells and such, but those tend to be focused on large-scale battles. Lots of squad buffs, commander buff auras, a prestige class for war hulks who specialize in mowing down platoons of smaller guys...
What I think you're really looking for though is the sections with rules for skirmishes (~platoon on platoon scale) and mass battles (army on army), as well as rules for giving your PCs from a regular campaign "commander stats" which can influence the units they're commanding if your players wanted to lead in battle.
